How One Principal Is Transforming the Culture of an Entire School

For more than twenty years, I’ve had the privilege of working with leaders from many different industries. Business owners, CEOs, entrepreneurs, executive teams and professionals all arrive with different goals, different challenges and different measures of success, yet over time I’ve noticed something fascinating.

No matter what industry they work in, the real work is rarely about the business itself.

It’s about the person leading it and the people within it.

Every organisation, every team and every culture will eventually reflect the thinking of the people responsible for leading it. We often believe lasting change begins with a new strategy, but in my experience, meaningful and sustainable change almost always begins much closer to home. It begins with a leader becoming more aware of themselves, understanding the thinking that’s driving their decisions and the results of the team and having the courage to change from the inside out.

At ELEVATE 2025 mindset and leadership conference, I invited Samantha Howard onto the stage to share her story. Samantha has been a school principal for more than thirty years and today leads Gracemere State School in regional Queensland. Although our conversation centred around education, I don’t believe her story is exclusively about schools. It’s about leadership, personal growth and what becomes possible when a leader is willing to do the inner work first.

One of the things that struck me most during our conversation was that Samantha didn’t begin studying with me because she wanted to become a better principal. In fact, it was her husband who first joined one of my programs as he was preparing to start a business. Samantha came along to one of our events after a couple of places unexpectedly became available and from there she made the decision to continue.

Looking back now, she describes it as one of the biggest journeys of self-understanding she’s ever experienced. She spoke openly about working through experiences from her past, understanding why she responded to situations the way she did and, perhaps most importantly, rediscovering herself after years of being a principal, a wife, a mother, a mentor and everything else life had asked her to be. As she shared on stage, there came a point where she realised she had become so accustomed to serving everyone else that she’d almost forgotten to ask herself a very simple question:

“What do I actually want?”

What I found so inspiring about Samantha’s story is that she never set out to transform the culture of her school. She simply committed to understanding herself more deeply. As her awareness expanded, so did the way she communicated, the questions she asked, the decisions she made and the environment she created for the people around her. Without forcing change, she became the catalyst for it.

One of the simplest examples she shared was introducing gratitude into her leadership meetings. Every meeting now begins with the question, “What are three things you’re grateful for?” She laughed as she recalled the puzzled looks she initially received from her team, but she stayed with it. Over time those conversations became part of the culture. Rather than beginning every discussion by focusing on problems and behaviours that needed fixing, her team gradually began paying more attention to progress, possibility and what was already working well.

Another part of Samantha’s story that stayed with me was something she admitted almost jokingly. Throughout Thinking Into Results (a program I facilitated from 2015-2024), she would always skip one particular line in the prosperity affirmation. It was the sentence about sales. In her mind, it simply didn’t apply because she was a school principal, not someone working in business.

Then one day she realised that leadership is, in many ways, an act of influence. Every day she was helping parents believe in a vision for their children, helping teachers embrace new ways of thinking, communicating the priorities of the school and creating belief in what was possible. She wasn’t selling products; she was selling possibility. That one shift in perspective completely changed the way she viewed her role as a leader.

For me, that’s the real lesson in Samantha’s story. None of the changes she described began with a new behaviour management framework or a different strategic plan. They began because she chose to better understand herself. As her thinking changed, her leadership changed. As her leadership changed, the conversations changed and as those conversations changed, the culture of an entire school began to change with it.

I’ve seen this happen time and time again across businesses, leadership teams and organisations of every size. The quality of our leadership will never consistently exceed the quality of our thinking. When we expand our awareness, we naturally begin making different decisions, asking better questions and creating environments where other people can grow as well.
